A Note From Our CEO
Time flies. The older I get the faster time passes. In a couple of weeks, the majority of us will be gathering with family and friends to give thanks for all of this year’s blessings.
Visiting with loved ones, great food, watching a football game or parade, a chance to have a couple of quiet days off, or any of the other
ways we celebrate the beginning of the holiday season are about to be upon us. As I get ready for my favorite time of year I am grateful for many things. This past year has been a cornucopia of unexpected events to be thankful for. I promise not bore you with them all, but here are a few I want to mention:
First, I am thankful for my family, friends and talented team members who enable me to have a career that I love. I am also thankful for the wonderful people that my work has enabled me to become involved with, not just this year, but during the 25 plus years that I have worked in the dental community. The “average Joe” has no idea what a wonderful group dentists and their dental families are. All of us at Prosperident want you to know that we appreciate and are thankful for all of you.
When I am away working with and meeting all of you fine folks, it never fails to amaze me what a genuinely great group of people you are and what great lessons you have taught us as Prosperident continues to grow and make our livelihood by assisting you. By being a part of your community, I have had the pleasure of meeting and working with some of the most altruistic and generous human beings on the planet. My team and I are very lucky to do what we do. Something to be thankful for, for sure!

A Note From Our CEO
Synergy.
Whether we are talking about your association, study club, sports team, practice, or our own office, synergy is essential to how we work, play and find security and contentment.
It’s easy to become hyper-focused on tasks, the things that you are good at, the things that you enjoy, and to miss the signs that someone or something is no longer serving the greater good in your life.
Often we speak with doctors who feel that they are to blame for missing the cues that something was not right in their practices and we want to tell them that it’s not their fault!
Until you have been taken advantage of by a trusted team member, you may never understand how terrible it feels to have suffered a loss or a breach of trust and then spend hours, days and weeks wondering what you could have done to have produced a different outcome.
At Prosperident, we have spent years focusing on only one thing; helping dental professionals discover, confirm and eliminate dishonest behavior in their practices. To us, it doesn’t matter whether someone is taking money, stealing office supplies, or reading your email without permission, it is all behavior that has to be detected and stopped. Period.
Recently, we at Prosperident found ourselves in just the sort of situation that we spend thousands of collective hours every year warning dentists to be aware of in their practices and I have to say, it’s been a rollercoaster of “what if’s” and “if only we had paid closer attention” moments. Horrible. Horrible, but completely recoverable and here’s why – synergy.
When a staff member shocks us with their dishonesty, we often forget just how amazing and reliable the rest of our team is, was, and will be. As business owners, we may suffer the full financial brunt of an employee’s dishonesty, but as a team, there is also a sense of loss and betrayal in discovering that someone who worked with us was so careless with the good energy and contributions we all made to help create a greater good.
If you and your team have been unfortunate enough to be hit by someone’s acts of dishonesty, we are definitely here to help sort things out and put a stop to the problem. As for recovering from the aftermath, I would like to suggest that you make sure to appreciate the synergy of those who help you get your work done and your goals met.  After all, it is the constant efforts and energy of our true team players that allow us to excel and enjoy and prosper from the work we do.
Finally, I want to say “thank you” to the team at Prosperident for their hard work, loyalty, and contributions which are too vast to mention.

A Note From Our CEO
I got asked a great question the other day. I was speaking with a prospective client, and she asked, “What differentiates you from everyone else who investigates dental embezzlement?”
I paused for a second, wondering if I was too close to the problem to give a cogent answer.
My brief, but honest, answer was:
  1. We limit ourselves to working with dentists only.
  2. We have been doing this work for a long time and have well-established procedures and rigid quality controls.
  3. Our dozen investigators are the most qualified, best trained, and most diverse, group in the business. 70% of our investigators have received the Certified Fraud Examiner designation, which is the “gold standard” for fraud investigation. 40% of our team are also licensed as private investigators. We all have dental backgrounds and understand that environment well.
  4. We perform hundreds of dental embezzlement investigations annually. It is challenging to do this work well if you only do three or four investigations per year.
  5. We have the ability to handle a wide variety of scenarios. For example, investigating orthodontic practices requires different knowledge than assisting general dentists. Many of our investigators have considerable expertise in specific software, situations, or types of practice.

A Note From Our CEO
I hope you are having a great summer. I’m enjoying following my 15-year old son around the continent as he plays basketball. As I write this, he is in San Diego playing for the Canadian team in the Indie World Championships. Oh, to be a teenager again…
But now that I am an adult, I sometimes have weightier concerns than playing basketball.
One of the things that has been on my mind is how we can help dentists “get ahead of” embezzlers. Many people have said something to us along the lines of “instead of just being the go-to people when embezzlement happens, why can’t you help me set up practice systems properly now so that I am less likely to be a victim?”.

Once Upon a Time…a Dentist Signed a Lease

We’ve all heard this bedtime story. The one about the dentist who after years of dental school and associating, decided to start their own practice.
 
Eager to get their practice underway, they go through the necessary steps to select a location, secure financing, and happily sign off on a ten year dental office lease provided by their landlord. But, they miss the critical and most important stage that ensures the protection of a healthy and successful dental practice — reviewing the details of the dental office lease.
 
The fairytale starts to go south when the doctor realizes that the office lease they were so eager to sign initially is now impeding the growth and security of their business.

A Note From Our CEO
“I live in a small town…”
I’m not referring to the catchy John Mellencamp tune of the 1980s (although I did like the song). I’m referring to one of the factors that dentists use to convince themselves that they are “immune” from embezzlement.
We all want to believe that our staff are honest and that they would never steal from us, and most of the time this is true. However, there is also a significant portion of the population who, in the right circumstances, will commit a dishonest act. When you combine the size of this cohort with the large number of staff that a typical dentist will hire in his or her career, the result is that at least two in three dentists will eventually be embezzled.

5 Ways to Make Hiring (Almost) Painless
Firing and hiring are probably the least favorite parts of the job for most dentists and office managers. In fact, some dentists dread this process so much that they hold onto employees way too long to avoid firing someone. There are many reasons for this. Not only is it unpleasant to have to fire an employee; it also requires another equally dreaded process: trying to find someone new to replace them. I am here to tell you that as hard as hiring might seem, it is much better to replace an employee who is not working out with a new (and hopefully better) employee than to continue struggling with that employee who is holding back your office and your potential.
Hiring does not have to be hard or scary if you know what you are doing. The best thing to do is to prepare yourself for the process and start it the right way to make it as successful as possible.

A Note From Our CEO
This month’s guest columnist Laura Hatch nailed it in her article on hiring when she says that dentists HATE the process of hiring staff.
Let’s face it — hiring is a minefield. You either have too few qualified applicants or too many. In addition to the challenge of finding a single person with both the right skills and the personality you are seeking, hiring is subject to much governmental regulation. Often you are operating under considerable time pressure to fill an essential position.
I think it is also safe to say that very few dentists chose their profession based on a burning desire to own a small business. For most, being the CEO is the curse that accompanies the privilege of restoring and enhancing smiles.
Skepticism when hiring is something that does not come naturally to most dentists.
There are clear dangers out there — 25% of US adults have criminal records, and credible studies estimate that more than 50% of resumes contain some level of falsehood. And yet when I ask audiences of dentists whether they have done something as basic as checking photo identification last time they hired very few have done so, and the thought that an applicant might be using a false identity never crossed their minds.
It is no wonder that about a quarter of our caseload involves “serial embezzlers”. These people have stolen before, and have managed to hide this fact from subsequent employers. The DentalTown article highlighted earlier in this newsletter deals with one such serial embezzler who has worked in over a dozen practices.

Editor’s note –for most dentists, accepting credit card payments is an expensive necessity. Trying to lower the cost is a confusing and frustrating exercise. So it is a huge relief when someone can do it for you.

Add 5% To Your Income — Stop The Money Siphon

The system that allows you to collect money from your patients can cost you a lot more money than it should.
There are hidden costs that reduce your bottom line without you realizing it! You know that running a practice costs money. You have all the typical expenses: rent, employee salaries and benefits, insurance, marketing, equipment, etc. Accepting credit cards costs you money also. Chances are, this revenue collection system costs you significantly more money than it needs to, acting as a “silent siphon” that slowly takes money out of your practice.
 
There are ways to reduce this cost and optimize the fees that you pay WITHOUT switching providers. Unfortunately, the credit card industry has made it impossible to understand exactly what it is you are paying for.

Many dentists, as well as the consultants who advise them, believe that rules will protect them from embezzlement. I’ve seen things like using “for deposit only” stamps for checks, having triplicate receipt books for cash payments, etc suggested as anti-embezzlement strategies.
There is a logic flaw here. You can make all the rules that you want, but when a team member decides that your rule interferes with the embezzlement that they want to carry out, the rule will quickly be ignored or circumvented.

Also, the fact that you block one, or ten, embezzlement “pathways” will not help you very much. To assume that an embezzler can only think of one or two ways to steal underestimates the creativity and motivation of thieves.

So if rules will not work, what will? Several studies, including one by the ADA, confirm that the majority of embezzlers telegraph their stealing by exhibiting certain behaviors. There are many examples — a reluctance to take a vacation, working unusual hours, providing financial reports late, etc.

In the course of our work, we encounter many situations where, long after hiring a staff member, the practice owner discovers that this person has a “past”. Our Hall of Shame is replete with “serial embezzlers”.
And it’s not only serial embezzlers that you need to worry about. Falsely claiming professional credentials also happens with some frequency, and then there are those who were simply fired from their last job for incompetence and hide this fact from you.
How is this possible? For most of you, next to your family, your practice is the most precious thing you possess, and yet you will allow almost anyone to work there, without the proper amount of scrutiny.
One in four US adults has a criminal record, and studies estimate that 60% of resumes have some level of falsehood.
I’ll ask you a simple question that I have put to many practice owners. The most basic step in hiring is to check photo ID before hiring someone. Do you do that? If you don’t, instantly this tells me that your hiring practices need improvement.
And if you don’t check identification, it is also pretty likely that you aren’t drug testing prospective employees, performing criminal records checks, or forensically checking past employment history.

Senior Investigator Dr. Pat Little

Pat was once a happy, wet-fingered dentist when, as they say, he was “bitten by the investigation bug”.

After retiring from clinical practice, Pat returned to college to study accounting and then fraud investigation. His heritage gives the dentists who he works for instant comfort in dealing with “one of their own”.

A Note From Our CEO


I got a call last week from a friend of mine who is a long-time practice management consultant. I have known her for many years, and completely respect her judgment.

She is working in an office where the office manager seems to be overly resentful of my friend’s presence.

The consultant is used to encountering resistance from office staff, because consultants are often hired by dentists to make changes that the doctors have been unable to implement on their own. However, the pushback that my friend was receiving in this office was far stronger than what she was used to encountering, so she called me to discuss the ongoing antics of the office manager.

The embezzler’s perspective on a consultant is simple — embezzlers are pretty confident that they can fool their doctor, but a consultant represents a much bigger threat. Therefore he or she will do everything that they can to convince you that a consultant is not needed, or even actively sabotage the consultant’s work.

After listening to my friend, I agreed with her assertion that the office manager was acting out, and I arranged to have one of my investigators take a quiet look at transactions in the practice management software. He quickly reached a verdict of “suspicious”, finding hundreds of unusual transactions. Obviously our work is just starting, but I will try to update you in a future newsletter.

The moral of this story — if you are working with a consultant who develops embezzlement concerns about your office, take them seriously as their experience and outside perspective put them in an excellent place to identify this problem.

Meet an Investigative “Top Gun”

Wendy Askins is one of Prosperident’s most senior investigators.  In addition to her MBA, Wendy holds the Certified Fraud Examiner designation, which is the “gold standard” for fraud investigation.
Wendy heads Prosperident’s specialized group that investigates embezzlement committed against orthodontists and oral surgeons.  She is also an in-demand speaker for these groups.
Wendy also holds the distinction of having more commendation letters from clients than any other investigator.
We are definitely glad to have Wendy in our cadre.

Doing Backups Properly

We all know that data is important, and we need to back it up.  Whether a hard disk stops working, or your network has been invaded by “ransomware”, having a proper backup can definitely save your bacon.

When we examine someone’s practice for embezzlement, we start by making a duplicate of their practice management software in our lab.  This allows us to do our work unobtrusively and isolated from the changes that take place daily in “live” software.

Normally our technical staff connect to the client’s server over the internet and upload what we need to our lab.  However, occasionally we receive a disk drive on which our client has made a backup.

Overall, our experience with these backup media is not good.  It is common for us to receive a backup containing only empty folders.  At other times, we receive an “incremental” backup (i.e. only files changed since the last backup).

Obviously, if you are using cloud-based practice management software, you don’t need to worry about this; for the rest of us, there are a few rules to follow.

A Note From Our CEO

Last week, I got an interesting phone call.  The call came from an embezzler who is profiled in Prosperident’s Hall of Shame.  She had been caught embezzling about seven years ago.  At the time, she had managed to pay back the stolen funds, and for that reason did not spend time in prison.

The caller was upset because the owner of the practice in which she worked had seen our Hall of Shame, and suddenly became aware of his office manager’s “baggage”.  The doctor fired her immediately.

I certainly understand how someone, believing that she had put her past behind her, was quickly brought back to reality when losing the job she has held for five years.

The caller explained the circumstances that caused her to embezzle — she married at a young age, quickly had two children, and was then in a position where her husband was not contributing financially.  As she put it to me, she had to decide between feeding her kids and making the mortgage payment.  So she embezzled to survive.

She tells me that since that time, she has gotten back on her feet financially, and the pressures that caused her to embezzle are no longer there.  She spoke with obvious pride about the improvements she made in the practice, and how she has turned her life around, and was bitterly disappointed that her doctor’s perusal of our website brought it crashing down.

I am very much in favor of giving people a second chance.  I would not be where I am today if I hadn’t been the recipient of forgiveness on several occasions.  However, unlike my caller, I had earned my forgiveness by being open about my misdeeds.  In contrast, she began her new “life of honesty” with a falsehood.

My suggestion to my caller was, when seeking her next position, to be open about her past, and to show a prospective employer the benefits of hiring someone like her; who better than she to protect their next boss from embezzlement?

This story also one again shows the poor job that most dentists do when vetting prospective employees; a proper background check at the time of hiring would have allowed her ex-boss to be aware of her background at the time of hiring instead of finding out with a shock five years later.
